What was the issue / What Initiated the project
Chilled process consistency and simplicity within stores is one of our most challenging retail business issues:
Late afternoon/evening availability – in store availability degraded throughout the day as sales fluctuations by day by SKU by store could not be accommodated within the standard space available for a given SKU.
Non productive replenishment – Colleagues were working whole categories of over stocks as opposed to targeted case replenishment to maintain availability
Stock accuracy across chilled areas were consistently inaccurate – stock file integrity was at risk as colleagues were not following the correct investigation process (ad hoc counts only)
What we did
Based on how store process had been changed focussing on ambient replenishment, a new (and common to ambient) process was launched in the fresh part of ASDA business. This process focused on:
Targeting 7 days a week investigation of overstocks in order to drive stock file integrity and availability
Targeted replenishment throughout the day to protect availability
Installing racking in chilled warehouses and ensuring that all excess stock was “racked away” logically for easy retrieval vs. being left in roll cages in the chilled back up
